Succeed as a coach, not a critic

"I thought it would be easier to get people to turn their performance around," Amy, a young team leader, told her manager, Bernice. "I feel like I'm doing a good job of giving them feedback and coaching them when they need to improve, and they act like they understand my concerns. But then nothing changes."

"Well, I'm confident that you are, in fact, providing sufficient and timely feedback," Bernice replied. "But are you really coaching them? Or are you just criticizing them? Because that's going to be far less effective."

As managers, we hear and use these "C words" all the time—coaching, counseling, criticism— but they don't all mean the same thing. "Coaching" doesn't mean telling people what they've done wrong; rather, it's telling your team members what and how they can do right. Here's Bernice's advice to Amy:
