Want to gauge the commitment of your top managers? Ask them to e-mail you within a week the three most important steps you can take to improve the unit’s performance and the three things each of them can do. If only a few of them send their e-mails before the deadline, that’s a bad sign. And it’s even more worrisome if they dwell on what you need to do rather than what they need to do.
